Morgan: Today we’re talking about bold transformation roadmaps. And this is one of the things as a leader in your organization, you have got to focus on.

Morgan: From board to the lowest entry-level individual in your organization, everybody needs visibility and clarity in how our transformation is driving our organization.
Oftentimes, I hear executives talk about, I hear about AI, I hear about automation, RPA, all of these different technology capabilities, and I need to get on board. What does that look like?
So today, we’re talking about how to build your transformation roadmap. First, I’m going to give you a couple of quick examples of people that have really, really executed well.

Morgan: Adobe. First one. Adobe originally was created as an on-premise solution, a license-based product. And their transformation roadmap a few years ago said, let’s shift.
Let’s leave the PDF on the computer application and move to a cloud-based model, which doesn’t seem like a huge shift. But when you think about their revenue model, they were fully based on the individual point to point license model.
But all of a sudden, you look at how Adobe is used today. They move to a cloud-based model. They’re able to increase revenue by providing additional features at incremental costs.

Morgan: So, you have base PDF reader. You’ve got, doing things with PDF level. You have the next level of AI insights in PDFs now where it can summarize your PDFs.
And now you also have Adobe eSign where you’re charged on a packet basis for sending documents in a cloud-based environment similar to like a DocuSign.
So, it’s created a platform environment where their revenue share has increased because now they can create additional product features for additional dollars at any point.

Morgan: When you’re looking at your transformation roadmap, one of the things that I want to kind of bring to mind here is you can’t renovate with duct tape. You can’t duct tape individual processes and call it transformation.
So, you really need to step back, set your foundations, set your vision and move forward.
Let’s talk about your standard five steps to get this done.

Morgan: The first thing we’re going to talk about is vision alignment. Where are we going? This is going to really help give you a north star. And more importantly, it’s going to help you wrangle what I call the good idea fairy.
I love the good idea fairy. Some of your greatest ideas come from it. But when you’re talking about a strategic transformation of your organization, oftentimes, your good idea fairy diverts resources, it diverts intent and it diverts focus from your transformation teams.
And so being able to have that vision saying: “That is a wonderful idea to be executed tomorrow because today we’re focused here.”

Morgan: The next step is your process reimagination. Let’s not just look at what we’re doing today and figure out how to do it better, but let’s look at our processes and ask the what if questions.
What if we didn’t have this? What if this was handled by somebody else? What if this was handled by technology? What would our world look like to do scenario analysis around that?

Morgan: The next is our tech enablement. So how is our technology enabling the business process and the culture that we want as an environment.
The example I use on this of technology enabling this. If you want a collaborative environment, but your technology does not allow two people to be in the same document working at the same time or sharing thoughts, your collaborative environment is always going to be restricted, especially if you’re geographically diverse because it’s going to require that somebody operate completely on their own, create their final thought, and send it.

Morgan: So, technology is an enabler for the environment you want as defined in your vision.
And then your culture shift.
Through your technology enablement and your vision, how do we want our culture to shift? Do we want it more innovative? Do we want it more compliance oriented? Do we want it more everyone focused on improvement at any point in time?

Morgan: And then finally, measurement and iteration. Y’all, I want you to lean into this key thing.
You’re not going to get it right out of the gate. You’re going to fail. And you’re still going to be better as an organization by iterating, by understanding where it’s not executing how y’all are wanting and making shifts to get you to a better place.
